1. The manning structure

A filling line's crew is set by its design: the automation level, the packaging section and the shift pattern decide the manning, not a rule of thumb. 3. The core roles

The core crew: the filler operator (owns the machine's rhythm and the fill), the line supervisor (owns the shift's output and the problems), the QC person (owns the checks — fill, caps, labels, water), and the packaging crew (owns the end of the line). Each role has a training need, and the cross-training of the operator and QC is the line's resilience — one trained person absent should not stop the line.

Cross-training is the cheapest insurance: the operator who can check the fill and the QC who can run the filler cover the absences that every plant has.

4. The training plan

Training covers four areas: operation (running the line at rating), changeover (format changes), cleaning (CIP and housekeeping) and fault-finding (the first-line diagnostics that keep small issues small). The supplier's technician delivers the hands-on training during installation — the operators work beside the technician from the product run — and the training cannot be compressed into the last day.

Training is delivered, then owned: the supplier provides the procedure and the checklists, and the plant runs them — the manual is the reference, the trained crew is the operation.

5. Changeover skills

Changeover is the hidden skill: on a multi-format line, the changeover time and its discipline decide how many SKUs the plant can realistically run. The training covers the change-part sequence, the adjustments and the verification — and the plant's changeover procedure (prepared parts, a checklist, a trained setter) turns the skill into a repeatable routine. A line that changes over in an hour instead of three is a line with two extra hours of production a day.

6. The QC role

QC is a line role, not an office job: the checks — fill level, caps, labels, water quality — happen on the line, with the results feeding the shift's decisions. On a food-safety audited plant, the QC role is the daily face of the HACCP plan.

Equip the QC role properly: the gauges, the sampling schedule and the records are part of the line's scope, specified at order.

The trained people are the line's operating capital — and the most common way to lose it is turnover. Train more than the minimum crew, pay the trained roles accordingly, and build the cross-training so an absence is covered. The plant that keeps its trained crew runs at rating; the plant that trains, loses and retrains runs at a fraction of it, forever.
